30-Day case study · Adaptogenic mushroom wellness

Malama Mushrooms. A 7-figure brand finds another 10% in 30 days.

Ben Lillibridge had built Malama Mushrooms into a thriving Hawaii-based adaptogenic mushroom wellness brand. Seven figures of revenue. A loyal list. A real story. And a ceiling he couldn’t push past with more ad spend. So we stopped looking at the ad account — and started looking at the audience he already had.

What we put in place.

  • 01

    Conversion system

Heat-mapped the funnel, repaired the leaks, repositioned the hero offer around the story Ben had already been telling.

  • 02

    Email & SMS retention

Story-led broadcast cadence + behavioral flows. We turned the existing list into a publishing channel, not a coupon machine.

  • 03

    Lifetime-value sequences

Post-purchase nurture, replenishment timing, win-back logic — sequenced to the actual product use cycle, not generic templates.

  • 04

    Story-led publishing

The Hawaiian roots, the mushroom science, the founder arc. Same audience he already had — finally hearing the part that converts.

Background

A real brand, running real revenue.

Malama Mushrooms is Ben Lillibridge’s adaptogenic mushroom wellness brand — built in Hawaii, rooted in functional-medicine science, sold to a customer base that cares about where things come from. By the time we met, he had spent years pulling the brand from a Big Island idea into a seven-figure operation with real product-market fit.

That’s the part most agencies show up for — after the work’s already done. The hard part was that the obvious lever (more ad spend) was no longer the right one. The list was growing. Conversions were flat. The story was great, but the audience wasn’t hearing the converting parts of it.

The challenge

Hitting the 7-figure ceiling.

Three things were true at once. The list was growing — but flat-converting. The ads were running — but getting more expensive. And the storytelling that had built the brand in the first place wasn’t making it into the inbox or the product page.

Most operators in this position try to scale the spend. That’s the wrong problem. When the audience is there and the conversion isn’t, you don’t need more traffic — you need the existing traffic to hear what was always supposed to be said. That was the brief.

The solution

Stop looking at the ad account. Start looking at the list.

Zero added ad spend. That was the constraint we set on ourselves — and it forced the work into the parts of the business that compound: email, retention, on-site conversion. The audience Ben had already built was going to do the work. We just had to get out of its way.

We installed the conversion system on the site (the same one we’ve put on 123 brands), repointed the email program from coupon-broadcasting to story-led publishing, and wired the lifetime-value sequences to the actual product-use cycle. None of it was clever. All of it was disciplined.

“We went from slow and overwhelming to simplified and exploding. VoyaOS gave us awesome systems and didn't break the bank. We were doing work with a machete, and this came in with a surgical tool.”

Three weeks in, $3,000 in new monthly revenue had appeared — with no additional ad spend behind it. The traffic was the traffic. The list was the list. Conversion did the work.

By day 30, overall sales had lifted 10% on a seven-figure base (the kind of lift you actually feel) and email conversions had jumped 300%. The money was already in the audience. We just helped Ben collect it.

That’s the pattern across every brand we’ve installed these systems into. The first lever isn’t usually more spend — it’s the conversion machine, sequenced behind the story the founder already knew how to tell.
